The Sending Infrastructure Behind B2B Email Lead Generation

Teams spend weeks refining subject lines and opening sentences, then send the whole campaign from a domain that's a month old with no authentication records set up. The infrastructure decides whether the email lands in the inbox before the copy gets a chance to matter at all.

Why infrastructure comes before copy

Mailbox providers — Google and Microsoft dominate B2B — decide placement using signals that have nothing to do with how good your email is. Sender reputation, domain age, authentication, and complaint rates all get evaluated before content is scored. A well-written email from an unauthenticated, unwarmed domain gets filtered at the same rate as a bad one. None of these are optional in 2026. Google and Microsoft have both tightened bulk sender requirements, and a domain missing SPF, DKIM, and DMARC will see meaningfully worse placement regardless of send volume.

Domain separation and warmup

The single biggest structural decision is never sending cold outbound from your primary company domain. If that domain's reputation takes a hit, it damages every other email your company sends — support, invoicing, internal comms, all of it.

The standard pattern is to run outbound from separate sending domains that mirror the primary brand (something like trycompanyname.com alongside companyname.com), each with its own mailboxes, each warmed independently before any real sending starts.

Warmup itself is not optional and not fast. A new mailbox needs 2-4 weeks of gradually increasing, human-like sending activity — ideally through a warmup tool that simulates real replies and engagement — before it's trusted enough to send meaningful cold volume. Skipping this step is the most common reason a new domain gets flagged in its first month.

The sending lifecycle

The loop at the end is the part most teams skip. Reputation monitoring isn't a one-time setup check — bounce rates, spam complaint rates, and inbox placement need to be watched continuously, because a single bad list segment or content flag can undo weeks of warmup.

Volume limits and send patterns

Sending infrastructure is only half the problem; send behavior is the other half. Providers watch for patterns that look automated: identical send times, identical message structure, and volume that spikes without a warmup history. A reasonable operating range for a warmed mailbox is 30-50 emails per day early on, scaling toward 100-150 as reputation builds, with real variation in send timing and message structure across contacts.

Monitoring signals that predict trouble

Bounce rate above 2-3% is a signal to pause and clean the list, not push through it. Spam complaint rate above 0.1% is a signal that either targeting or messaging is off, independent of infrastructure. These two numbers, tracked weekly per domain, catch most problems before they become a burned domain.

None of this infrastructure work matters if it's pointed at a bad list.
